Context

Product was shipping faster than the spec, and defects were tracking with that. Existing analysis output was inconsistent across teams — same artifacts produced from scratch each time, with no durable record of decisions.

Approach

  • Built the product architecture from scratch: data models, API contracts, end-to-end process flows.
  • Standardized the BSA toolkit (FR/NFR templates, BPMN conventions, ADR practice, C4 boundary maps).
  • Introduced incident-management procedures and tied them back to the requirements process so each incident hardened the next release rather than just patching the current one.
  • Mentored analysts on the same toolkit — repeatability over hero work.

Outcome

  • 6× reduction in production defect rate.
  • 2× acceleration in feature delivery.
