Context
Product was shipping faster than the spec, and defects were tracking with that. Existing analysis output was inconsistent across teams — same artifacts produced from scratch each time, with no durable record of decisions.
Approach
- Built the product architecture from scratch: data models, API contracts, end-to-end process flows.
- Standardized the BSA toolkit (FR/NFR templates, BPMN conventions, ADR practice, C4 boundary maps).
- Introduced incident-management procedures and tied them back to the requirements process so each incident hardened the next release rather than just patching the current one.
- Mentored analysts on the same toolkit — repeatability over hero work.
Outcome
- 6× reduction in production defect rate.
- 2× acceleration in feature delivery.
- +5% uptime improvement attributable to the new incident-management procedures.
